He announced the news himself on LinkedIn and Bluesky, only four days after posting that the game had gone gold.

Who Juan Vaca is and what happened

Vaca came to The Coalition in 2022 to shape the narrative direction of the upcoming Gears game. Working alongside the creative director and fellow leads, he helped define its vision, then steered narrative and cross-functional groups as the story moved from its initial concept to the completed game. His earlier narrative design work included roles at Netflix and Telltale Games.

He confirmed the layoff in a short post shortly after Xbox announced the cuts. On LinkedIn and Bluesky he wrote, “I am part of this round of Microsoft Layoffs and am open to new opportunities in games/film/TV,” adding, “If your team needs a director/storyteller please reach out.”

Microsoft has not said how many additional Coalition employees were dismissed. Across its studios, Xbox reported 268 people affected in this round. A separate account suggested the Coalition changes were distinct from the larger restructuring Xbox outlined that day.

From gold milestone to layoff in four days

A game reaching “gold” means its development build has been finalized for manufacturing and shipment. This milestone generally comes several weeks ahead of release. The message Vaca posted to celebrate it was followed by his layoff announcement and was his final update before that news.

“Gears of War: E-Day has gone Gold,” Vaca wrote on September 17. “Excited for the world to see what the whole team’s been cooking.” The layoff followed four days later.


E-Day is still on track for October 6

With the game already at gold, its launch schedule remains intact. Gears of War: E-Day releases on October 6, 2026 for Xbox Series X|S and Windows PC via Steam and the Microsoft Store; Game Pass Ultimate and PC Game Pass subscribers receive it on day one. Premium Edition owners can start playing October 1, while pre-installation becomes available before launch.

Set during Emergence Day, the game tells Marcus Fenix’s origin story and shows the event that begins the larger Gears saga. Gold status locks the launch version for manufacturing, but it still allows patches to arrive afterward.

Nothing currently points to a delay or cancellation. Vaca personally confirmed his dismissal, though Microsoft has not provided a number that would support treating it as a studio-wide headcount.

Where the cuts fit in the wider Xbox reset

Vaca’s departure is tied to Xbox’s broader ongoing “reset,” following a substantially larger set of cuts in July. The September changes also affected several major studios:

  • The next Halo title is moving to Activision, while the remaining Halo Studios staff will serve in a support capacity.
  • A new Fallout project is being developed by Obsidian under Bethesda’s organization.
  • Forza and Fable will be handled by a single combined studio formed from Playground Games and Turn 10.
  • Efforts to find a buyer for Ninja Theory, the studio behind Hellblade, failed, so the team is likely to shut down.
  • Microsoft has separated the State of Decay 3 developer, which now belongs to its employees.

Along with inXile Entertainment and Playground Games, The Coalition is still among the small number of teams reporting directly to Xbox. Matt Booty’s memo on the reset’s continuation mentioned neither the studio nor Gears of War: E-Day. Recent months have also shown more layoffs close to release: 51 Assassin’s Creed Black Flag Resynced developers lost their jobs before the remake launched, while part of the Star Wars: Zero Company team was furloughed only weeks before release.
